AI Will Not Change Your Business, Until You Change Your Business Model

As I travel around the world and learn from companies across industries, I see a common frustration. Customers are frustrated because they are not getting the experience they receive from digital native companies like Amazon.

They do not get the right product at the right time. They often pay higher prices.

Management teams and boards feel the same pressure. AI has created a new opportunity for companies to rethink how they operate. It can help businesses improve customer experience, reduce costs, increase speed, and create new sources of growth. The reason is that many companies have not yet redesigned their business models, operations, and delivery systems around AI.

The question leaders must ask is not: “What can AI do?”

The better question is: “If we were to use AI, how would we redesign our business?”

How would we improve customer experience? How would we reduce cost? How would we increase speed? How would we shorten development cycles?

Most importantly, how would these changes increase revenue, improve gross margin, and generate more cash?

 

That is where AI transformation begins - with business goals.

One of the biggest mistakes companies make is treating AI as a technology initiative. They appoint an IT or digital leader and ask that person to make it happen. That approach will not work.

AI transformation cannot be delegated to one function. It must be driven by operating leaders and top management.

The CEO and leadership team must first define the ambition.

What should revenue growth look like? What competitive advantage are we trying to build? What customer experience must change? What financial outcomes are we trying to achieve?

Only then should the organization ask: What changes are required to achieve these goals?

One of the first requirements is data. Without data, AI cannot create value.

Many companies get stuck because their existing systems are not ready. They believe they must first fix every platform before they can begin.

Do not wait for perfection. Start with the data you already have - your customer relationships, vendor relationships, and operational information. The important question is whether this data is structured in a way that machines can learn from.

Once you have clarity on the data, do not try to transform the entire company at once. Start with one important business problem. For example, improving repeat purchases.

Understand the customer. Study the data. Create personalization. Build recommendation capabilities. Learn from the outcome.

Do one project. Learn one capability. Deliver one result.

What matters is not the size of the team, but the clarity of the problem they are solving.

You do not need hundreds of people to begin. A small team can create significant progress. A business person. A customer-focused person. A finance person. A digital or AI person.

When these people work together, they can define what is required with precision and begin building solutions. Within weeks, companies should be able to see a proof of concept and learn from it.

The CEO must personally drive this effort. If the CEO does not own it, it will not happen. AI transformation is a leadership challenge.

Keep it simple. Start with one project. Learn. Build. Scale.
